Launch League · For service businesses

The Revenue Recovery Loop

Most service businesses do not have a lead problem first. They lose leads, quotes and repeat work they already had a chance to win. These five stages show where.

Five stages

Close the loop in order

Created by Nick Gonzalez. Each stage has a one-line rule, why it matters and two checks you can answer yes or no.

Stage 1

Clean data

Every lead, call and job note is recorded once, in one place and in a consistent format, so a person or an AI can find it later.

Crap in is crap out. Follow-up, campaigns and reporting are only as good as the records behind them, and an AI can only use what is organized and findable. This comes first because every other stage depends on it.

  • Every new lead is recorded in one system with a name, phone number, source and what they asked for.
  • Notes from calls and jobs are written the same way every time, not left in texts, on paper or in someone's head.

Stage 2

Speed to lead

A new lead or missed call gets a first reply within five minutes, the commonly cited benchmark, including evenings and weekends.

Sales research widely cites five minutes or less as the target for first contact, and the first business to answer often gets the conversation. Launch League builds an instant text-back in HighLevel, so the first reply goes out in seconds and a person takes over from there.

  • A new lead or missed call gets a first reply within five minutes, including evenings and weekends.
  • For any lead, you can see how long it took to reply.

Stage 3

Follow-up

Every estimate gets a planned second and third touch, written down rather than remembered.

Most quotes go quiet, not no. A follow-up that depends on someone remembering will be missed in the busy weeks. A scheduled one will not.

  • Every open quote has a next follow-up date.
  • Quotes that went quiet are contacted again before anyone writes them off.

Stage 4

Opportunity memory

When someone on site notices something the customer did not buy that day, it is recorded on the customer and followed up later at a sensible time.

A technician sees an aging system or a related repair the customer is not ready for. The right move is to mention it, and if the customer passes, to put it in the call notes so it reaches the CRM. Later, a campaign can reach that customer about that need. Without the note, it goes nowhere.

  • Things a technician notices on site but does not sell that day are written into the customer's record.
  • Past customers with a recorded opportunity get a planned message later, not a one-off.

Stage 5

Measure

Track three numbers every month: how fast leads get a reply, how many quotes were followed up, and how many jobs came back from them.

A loop you do not measure drifts. Three numbers, read the same way each month, show whether it is working and where it leaks.

  • You can say last month's average time to first reply.
  • You can say how many quotes were followed up and how many became jobs.

Crap in, crap out.

It is all about the data. Yours needs to be clean, organized and available for the AI to find. Everything else in the loop depends on it. — Nick Gonzalez

Most of the loop is open

Start with clean data and a fast first reply. They are the cheapest to fix and the rest depends on them.

Next step

Want it checked against your business?

The AI Opportunity Audit ($297 plus HST) is a working session and a written scorecard of what to fix first. For established HVAC, plumbing, electrical and other home-service shops, see Revenue and AI Systems.

Questions

Straight answers

What is the Revenue Recovery Loop?
It is a five-stage check created by Nick Gonzalez of Launch League: clean data, speed to lead, follow-up, opportunity memory and measurement. A business uses it to see where it loses leads, quotes and repeat work it already had a chance to win.
How fast should a business reply to a new lead?
Five minutes or less is the figure sales research commonly cites. It is about getting a conversation started, not a guarantee of a sale, and the published odds vary by source, so treat it as a benchmark. An instant automatic text can send the first reply in seconds, and a person follows up.
Why does clean data come first?
Because follow-up, campaigns and reports all read from your records. If leads and job notes are scattered or inconsistent, neither a person nor an AI can use them.
What is the Revenue Recovery Score?
Ten yes or no questions, two for each stage. It is a self-check you score in the browser. Nothing you tick is saved or sent.
Does Launch League promise results?
No. The loop shows where revenue leaks. What recovers depends on your business, your market and whether the fixes are carried out.

The loop is a self-check based on widely used sales and service practice. It does not promise any result. The five-minute figure is a commonly cited benchmark, not a guarantee.
